AI will not arrive as a formal redesign

"AI will not arrive as a formal redesign. It will enter through everyday decisions. Work will change before structure does." That's the risk. And the opportunity. The risk is accidental design. Organisations that move fast on AI deployment without anyone deliberately shaping the structure, roles and accountability around it. Where the blended workforce - humans and agents working alongside each other emerges by default rather than by design.

The opportunity is to be the person in the room who asks the structural question before the technology decision locks it in. Most organisations are in a window right now. AI is being adopted. Tools are being deployed. Workflows are changing. But the org chart hasn't moved yet. The role structures are largely the same. The accountability frameworks were built for a world where only people did work.

That window - between AI arriving and structure catching up - is where organisation design matters most. The leaders I'm most interested in are the ones who see that window and choose to design into it. Who bring the workforce question into the AI conversation early, before the architecture is set. Who treat the blended workforce not as something that happens to their organisation, but as something they shape.
